A useful KPI represents progress toward an objective and has an owner, definition, frequency, comparison, and decision. Driver metrics help explain it; guardrails prevent improvement in one area from hiding damage elsewhere.

Average order value increased, but customer revenue declined

Leadership celebrates a 9% increase in average order value. Yet active customers fell 14%, purchase frequency fell 6%, and net revenue declined 5%. AOV improved partly because low-value customers stopped purchasing.

Build a metric tree instead of a wall of KPIs

Revenue = Active customers × Purchase frequency × Average order value

Use net revenue as the outcome, the three components as drivers, and gross margin and return rate as guardrails. Segment the tree by customer cohort only after reconciling the total. The tree shows why AOV alone is misleading: it rose while customer count and frequency weakened.

What the result means—and does not mean

Higher AOV is real but not sufficient evidence of better performance. It may reflect upselling, inflation, customer mix, or loss of smaller customers. The next analysis must distinguish those mechanisms.

  • Confirm numerator and denominator use compatible populations.
  • Compare absolute and percentage movement.
  • Add guardrails such as margin, returns, or service quality.
  • Test whether mix shifts explain the aggregate change.
